I stopped looking at gross channel share and built a board that shows what each channel actually keeps.
OTA revenue looks enormous until you net commission, and gross channel-mix reports hide which channels are actually cheap. I wanted true net revenue by channel, not the headline booking value everyone quotes.
How it works
An HTML/JS dashboard takes each channel's reservations and nets that OTA's real commission to report net revenue mix, with direct sitting at full value. It surfaces the cost drivers too, like a loyalty-discount leak where a large share of one OTA's guests book a discounted rate, spend less, and cancel far more often than full-rate guests.
The honest number is not gross booking value. It is what lands after the OTA takes its cut.

The board forced a strategic read. The lever is not 'cut OTA spend,' since much of that cost is fixed. It is shifting the demand that could book direct. One owner can hold that nuance because the tracker does the arithmetic. The report is the C-suite, I just read it.
